200+gamesOnboarded through partnership work
Situation
Web3 game distribution did not have settled channels or standard partner motions. Every relationship could mix listing, integration, distribution, co-marketing, funding and ecosystem strategy.
Scope and ownership
- Partnership strategy and execution across a platform supporting 200+ game onboardings and listings.
- Relationships with game developers, platforms, technology providers, venture funds and angel investors.
- An investment strategy and diligence process built from scratch alongside the partnership function.
- Cross-company coordination for integrations, launches and co-marketing activity.
Operating approach
- Segment the ecosystemTreat studios, platforms, infrastructure providers and capital partners as distinct motions with different value exchanges.
- Qualify for platform fitAssess the commercial, product and ecosystem case before moving a relationship into onboarding or investment review.
- Coordinate activationCarry partnerships beyond signature into integration, listing, distribution and co-marketing work.
- Build repeatable processCreate partnership and diligence structure that could handle ecosystem volume without flattening every counterparty into one template.
What I did
- Sourced and qualified relationships across game studios, platforms, chains, technology providers and investors.
- Negotiated partnerships and coordinated integration, activation and co-marketing work.
- Built the investment strategy and diligence process, then managed venture, angel and funding relationships.
- Translated between technical teams, game founders, communities, platform stakeholders and capital.
Outcome
- Supported onboarding and listing of 200+ Web3 games through KAP partnership work.
- Established a partnership motion spanning both distribution and investment questions.
- Created reusable qualification and diligence structure for a highly fragmented market.
What the work taught me
- High-volume ecosystems need segmentation and qualification before they need more introductions.
- A signed partnership is an input. Integration, launch and distribution are the operating work.
- Commercial and investment conversations are strongest when they share evidence but retain separate decision criteria.

Relevant to platform and infrastructure partnership roles where the ecosystem is fragmented, partner types differ, and the role must connect commercial judgement with operational delivery.
